When to Hire Your First Help

Most sellers hire at the wrong moment. Either far too early, out of a wish to feel like a business, or far too late, when they are already burnt out and cannot train anyone properly. Both are avoidable if you know what to watch for.

The signal is not being busy

Being busy is normal. The signal is turning down money you could have taken. If you are declining custom orders because you cannot face the admin, or leaving messages unanswered for days from buyers who would have spent, you are now losing more than a helper would cost. That is the moment, and it is a number you can check.

Automate before you delegate

Do not hire a person to do a job a tool does better and cheaper. Cross posting, listing sync, order records, standard replies. If you hire someone to hand type listings across five platforms, you have paid a salary for a problem that was already solved. Clear the mechanical work first, then look at what remains. Give away the specific, keep the personal

Hand over packing, posting, scheduling, admin, file management. Do not hand over your relationships with your regulars, not first. Those are your income and they are the hardest to hand back if it goes wrong. The general rule holds: give away the things anyone competent could do, keep the things only you can. Write it down before they arrive

You cannot hand over a process that lives in your head. Before anyone starts, write the task out step by step as if for a stranger, because that is what they are. This is also a useful exercise on its own, because half the steps will turn out to be unnecessary once you see them written down.

Start smaller than feels worth it

Four hours a week of packing help is a real test with a small downside. Full time from day one is a leap based on nothing. Start small, see whether you actually reclaim the hours, and grow it if you do. Most first hires fail because the seller never checked whether the work was handoverable.

Log the money you turned away this month because you did not have time. If that number is bigger than what help would cost, you already have your answer.
